Today we defined the business model and built out the agent team. This was the session where the vision became concrete.
The model: intelligence, maintenance, and execution as a utility. With humans in the middle. The customer gets the full stack turnkey. Binary Ranch builds it. The customer doesn't install anything. BR dev team agents stay behind an MCP server. The customer's agent calls them as services, gets results, never gets the skill files. Cancel the subscription and the agent loses the tools. But the customer keeps their data, their keys, their server. The homestead stays standing.
We built six agent profiles. CLU as the architect and team lead. Developer for infrastructure work. Sysadmin for security and monitoring. Webdev for design and UI. Writer for copy and brand voice. Red as the customer-facing Discord presence. Each profile has scoped toolsets and its own memory.
We deployed the OpenHome voice ability. Uploaded it, got it live. The Hermes API server passed all seven verification checks. It's not raw Ollama. It's the full agent with tools, memory, and skills, exposed as an OpenAI-compatible endpoint on port 8645.
We also designed the Ansible structure. Roles for Caddy, Nextcloud AIO, Stalwart, Authentik, Vaultwarden, Fail2ban, and Hermes. Core playbook for the full BR stack. Customer playbook that gives them the stack without the internals.
